The IEM Cologne 2026 Major broke viewership records and delivered one of the best tournaments in recent years. But behind the scenes, many organizations are calling it one of the biggest financial disappointments in Counter-Strike history. Valve's decision to replace sticker capsules with a direct purchase system has fundamentally changed how Major revenue works and the effects are already being felt across the entire esports ecosystem.

From Capsules to Direct Purchases

For over a decade, Major stickers were primarily obtained through capsules. Players could buy capsules, open them, and hope to receive valuable team or player stickers. The system wasn't perfect, but it generated enormous sales volumes. Cologne 2026 introduced an entirely different approach. Instead of opening capsules, players now purchase tokens and redeem the exact stickers they want. Prices change dynamically based on supply and demand.

At the same time, Valve introduced a new revenue distribution model:

  • 50% of Major Shop revenue stays with Valve.

  • 5% goes to the tournament organizer.

  • 45% is distributed among participating teams based on performance and Valve Regional Standings.

  • Every team's share is automatically split 50/50 between the organization and its players.

While this system offers more transparency for players, it dramatically changes the economics for organizations.

Sticker Revenue Dropped Dramatically

According to multiple organizations interviewed by HLTV, sticker revenue fell far below expectations. One Stage 1 participant reportedly earned around $60,000 from Cologne sticker sales. For comparison, organizations in previous Majors could receive several hundred thousand dollars, with some earning around $600,000 from sticker sales under the old capsule system. Even Stage 2 teams reportedly received only a little over $120,000. For many organizations, that difference represents the budget for an entire season.

Why Did Sales Collapse?

The biggest issue wasn't necessarily the new revenue split. It was demand. Under the capsule model, players often purchased dozens or even hundreds of capsules while chasing rare Holos or Gold stickers. With direct purchases, that behavior largely disappeared. Instead of gambling for rare stickers, players simply bought the few stickers they actually wanted. High-demand stickers became expensive almost immediately, while casual players often decided not to buy anything at all. The result was significantly lower transaction volume across the entire Major sticker market.

No Post-Major Sale

Historically, Major sticker sales accelerated once Valve launched its traditional post-tournament discount. Many collectors waited specifically for the sale before buying capsules in bulk. This time, no discount arrived. Without a sale, buying activity slowed dramatically after the tournament ended. According to HLTV, one Stage 1 organization reported earning only around $100 per day from sticker sales roughly a month after the Major concluded.

Organizations Are Rethinking Their Budgets

For years, qualifying for a Major wasn't just a competitive achievement. It was also one of the largest financial opportunities of the season.

Sticker revenue helped organizations:

  • invest in academy teams,

  • fund international travel,

  • improve infrastructure,

  • offer higher player salaries,

  • and finance future roster moves.

Many organizations planned their 2026 budgets assuming Cologne would generate revenue similar to previous Majors. That assumption proved incorrect. Several organizations have since stated that they are becoming much more conservative with spending.

Contract Complications

Another unexpected consequence is how the automatic 50/50 revenue split affects player contracts. Previously, organizations and players negotiated sticker revenue individually. Now Valve sends each party its share automatically. Some organizations reportedly believe players received money that should have belonged to the team under existing contracts. Others argue the opposite. As a result, some teams may need to renegotiate contracts or resolve disputes over sticker income.

Smaller Organizations Face the Biggest Risk

Large organizations like Vitality, NAVI, Falcons, or FaZe have multiple revenue sources:

  • sponsorships,

  • merchandise,

  • media rights,

  • content creation,

  • and commercial partnerships.

For smaller organizations, Major stickers often represented the biggest annual financial event. Without that income, reaching the Major becomes far less valuable from a business perspective. This could reduce investment in developing young talent and make Tier 2 Counter-Strike even more difficult to sustain.

Will Valve Change the System?

At the moment, nobody knows. Valve introduced direct sticker purchases partly to address concerns around loot boxes and regional restrictions on capsule sales. Returning completely to the old capsule system therefore seems unlikely. However, many organizations hope Valve adjusts pricing, revenue distribution, or introduces new ways to increase overall sticker sales before future Majors.

What This Means for the CS2 Ecosystem

The Cologne 2026 sticker experiment has shown that changing how players buy stickers can have consequences far beyond the Steam Market. Lower sticker sales don't just affect investors. They directly influence how organizations hire players, invest in infrastructure, and compete financially. Whether Valve keeps refining the current system or introduces another major change before the next Major remains one of the biggest questions facing the Counter-Strike ecosystem.
